Why Repeated Work Is the Starting Point
The first product is often already visible in the work
Expert-led work exposes real customer problems because someone is already willing to pay for an outcome. The work reveals the buyer, urgency, language, exceptions, evidence, and delivery effort. That makes it a useful place to begin—not a stage to dismiss.
Services alone usually scale with attention and headcount. The aim is not to stop them overnight. The aim is to learn from repeated delivery, standardize the outcome, and move more of the value into a system that can be sold and delivered repeatedly.
The first product usually begins as a repeated part of work people are already doing. Software, automation, AI, and broader channels should follow evidence that the problem and outcome truly repeat.
The progression
The method moves through six conceptual states: expert-led services, productized offers, a standalone product wedge, sales-assisted SaaS, self-serve and product-led growth, and ecosystem or enterprise scale.
This is a practical operating synthesis, not a universal maturity standard. Different markets, products, buying structures, risks, and implementation demands produce different paths and timelines.

The background research behind this synthesis is available as From Consulting to SaaS. The book turns that research into an operating sequence; it does not assume that every company should reach every state.
